Vespasian had ordered Helvidius Priscus to stay away from the Senate. Priscus said that while he was a senator he would attend. Told to attend and keep quiet, he said that if his opinion was not asked he would say nothing.
Told that his opinion would be asked, he said he would answer honestly. Then came the threat, and then the reply Epictetus wrote down: you will do your part and I mine, yours to put me to death, mine to die without a tremor.

Priscus had already been exiled once, under Nero, for sympathy with Brutus and Cassius. He was the son-in-law of Thrasea Paetus. He knew exactly what the sentence he was about to speak cost, because he had watched the invoice arrive in his own family.

Seneca defined it as knowledge: the ability to tell what is genuinely evil from what merely looks it. Most of what founders call courage is the second kind of knowledge going missing.

The failure mode here is quiet and procedural.
An operator tells himself that saying the number this month, rather than next, would be premature. Premature is the word that does the damage. It sounds like judgement.
It is usually just a way of buying eight more weeks of not being looked at, paid for with the only asset that actually reprices, which is the board’s belief that he reports reality without being asked twice.
Priscus could have kept his seat by staying home. The emperor gave him that door, and it was a real door. What he understood is that a senator who attends only when the attendance is safe has already stopped being a senator, and the office he was protecting would have been gone before the man was.

The version of this that works is unglamorous.
You say the number in the meeting where it is still early. You do not soften the sentence with a plan you have not costed. You let the room be quiet afterwards.
The quiet room is the whole price, and it is cheap.
Priscus paid a great deal more for a sentence about attendance.1
